Digital transformation is one of the most overused phrases in business. It is also one of the most misunderstood. Most organisations treat it as a technology programme. The ones that succeed treat it as a commercial question.

The distinction matters. When transformation is framed as technology, the conversation is about platforms, vendors, and implementation timelines. When it is framed as a commercial question, the conversation starts with customers, competitive dynamics, and where the business model needs to evolve.

Leadership teams that delegate transformation to technology functions typically get capable infrastructure and slow commercial progress. Leadership teams that own the commercial agenda — and treat technology as the enabler, not the answer — move differently.

Three things that senior leadership actually needs to own

First: the customer relevance question. What does the customer value now that they did not value five years ago? What do they expect digitally that the business cannot yet deliver? This is not a product question. It is a strategic one.

Second: the business model question. Are the economics of the current model still sound in a more digital environment? Where does value shift — from product to platform, from transaction to relationship, from ownership to access?

Third: the talent and capability question. Transformation requires people who can operate at the intersection of commercial strategy and technical possibility. This combination is rare and expensive. It also cannot be outsourced.

Transformation programmes that begin with technology selection and end with change management workshops rarely move the business. The ones that begin with leadership conviction and commercial clarity have a much better record.
